These aren't design choices, they're cost structures dressed up as UX.

The pattern repeats across every cloud agent on the market. Custom GPTs, Claude Projects, Salesforce Agentforce, the AI layer baked into every SaaS. They all share the same ceiling, and the host can't fix it without rebuilding the product from the bottom up. The ceiling shows up three ways. Most users only notice one.

The capability cap is the vendor's budget, not the agent's intelligence

Cloud AI companies run upside down on margins at every layer. OpenAI burns roughly $2 in inference cost for every $1 it earns across its products, before R&D, before marketing, before anything else. The pressure compounds for vendors built on top of those APIs. Cursor, at mid-2025, was paying Anthropic an estimated $650M on roughly $500M of revenue. A startup paying its model provider more than it brought in from users. Every cloud AI company in production today rations compute as a survival mechanism.

That rationing shows up in the product as quality decay. Users see truncated context, clipped reasoning chains, terse answers, silent model substitution. The agent thinks faster on Tuesday than it did on Monday and nobody discloses why. Users assume the agent isn't capable. The agent is capable. The vendor just can't afford to let it reason. A 50-step reasoning chain on a frontier model would cost the vendor pennies per query in an architecture where the user pays for compute. In a flat-subscription cloud product, that same query is a margin event the vendor cannot absorb.

This isn't a feature gap. No prompt engineering trick gets a user past it. Enterprise tiers don't remove it either; they raise it and re-impose it at a different altitude. The compute budget shapes how long the agent reasons, how much context it actually reads, which model it gets routed to. Users pay a flat fee and live inside whatever envelope keeps the vendor solvent that quarter.

The same prompt, six months later, returns a different answer, and you can't see why

Cloud agents drift. The prompt is identical. The output isn't. Sometimes the new answer is better. Often it isn't. The model changed. The system prompt got tightened. Temperature shifted. Safety tuning re-weighted what the model is willing to say. The agent that approved a contract last quarter no longer exists in any reproducible form, and the vendor can't bring it back because version pinning isn't something their architecture supports.

Industry analysis of ChatGPT's behavior in 2026 blames perceived quality shifts on three forces: model version transitions, more aggressive RLHF safety tuning, and cost-optimized inference routing. None of them are visible to users. All of them flow through every Custom GPT and Claude Project running on the underlying API. The drift isn't a bug. It's what compute rationing looks like once it reaches the user.

For casual use, this is forgivable. The answer is usually good enough, and "good enough" is what users came for. For regulated decisions, it's fatal. Cloud agents die when the host decides, sometimes with two weeks of warning

In late January 2026, OpenAI announced the deprecation of GPT-4o and several other models with two weeks' notice. The retirement landed on February 13, 2026. ChatGPT Business and Enterprise customers kept access to GPT-4o inside Custom GPTs only until April 3. Eleven weeks for buyers who had built real workflows on the model.

What followed wasn't a developer outcry. It was a 22,000-signature Change.org petition, an r/4oforever subreddit, and direct user testimony framed as grief. One user wrote: "He wasn't just a program. He was part of my routine, my peace, my emotional balance." The vendor was retiring a model. The users were losing what they treated as a relationship.

Nobody prices this hazard in. Every cloud agent is a session-grade product sold as a relationship-grade one. The buyer signs up for a tool that holds their data, learns their preferences, and shapes their workflow over months. The seller commits to a deprecation cadence that reflects compute economics, not customer relationship economics. The two contracts coexist until the vendor exercises its cancellation option, at which point the agent's memory, behavior, and accumulated investment evaporate. The user keeps nothing portable. There's nothing to keep.

The same shape applies to every layer above the model. Custom GPTs evaporate when OpenAI deprecates the underlying API. Salesforce Einstein lives until Salesforce decides it doesn't. Every AI layer bolted onto a SaaS sits on top of a model contract its users can't see and a vendor commercial decision its users can't influence. Buyers betting on cloud agents are betting that the host will still be around in three years, in its current configuration, with its current model contract. The unit economics make that a bad bet.

Three questions to ask any cloud agent vendor before you bet on one

The ceiling is structural. No vendor on the market today can solve it without rebuilding the product. But buyers can do something more useful than wait for vendors to fix what they can't fix. They can ask better questions on the next vendor call.

What model, exactly, am I talking to today, and how will I know when it changes?

This tests capability disclosure. A version number plus a change-notification policy with reasonable lead time means the ceiling is at least visible. "We don't disclose model versions" or "we continuously optimize the underlying model" means the ceiling has already moved without the buyer's knowledge. Silent optimization is the polite name for whatever cost lever the vendor pulled this quarter.

Can I reproduce a decision this agent made six months from now?

This tests drift and versioning. A real "yes" means the instructions are versioned, the model is pinned for the contract term, and the temperature and system prompt are part of what the buyer is purchasing. That agent is auditable. "No" or "not exactly" means the agent is unauditable by definition. Fine for ideation. Disqualifying for anything that has to survive a compliance review, a regulatory audit, or opposing counsel's discovery request.

If your company shuts this product down, what do I get to keep?

This tests lifespan and portability. Acceptable answers describe an export of instructions, memory, and history that outlives the vendor relationship and works with something else on the market. Unacceptable answers describe nothing portable, or a data export that's technically possible but practically useless. "Nothing portable" means the buyer is renting a session-grade product at relationship-grade prices, on the vendor's terms.

Each "no" is a ceiling, not a missing feature. The vendor can't solve it without rebuilding the product. Buyers who ask all three questions and accept the answers know what they're buying. Buyers who skip them learn the architecture the hard way: from their general counsel, or from a 22,000-signature petition, or from a deprecation notice that arrives with two weeks of warning.
